Marketing decisions are financial decisions, and most plumbing owners make them off the bank balance. That number lies. It is high the week deposits land and low the week payroll and a parts order clear, and it never tells you whether water heater work is more profitable than drain clearing.
What you need monthly is short. Revenue and gross margin by job type. Labor as a percentage of revenue. Truck and material cost per job. Overhead. And the one that governs marketing: what a booked job is worth on average and what you can afford to pay to get one. Without that last figure, cost per lead is trivia.
The mistake is doing books once a year for the tax return, which makes twelve months of marketing decisions guesses. At two weeks, working means the last quarter reconciled, job costs separated from overhead, and one page a month you can read in five minutes.
